Start with a workflow, not a technology

The question is not which model to use. It is which process costs you the most in hours, errors and delay. Pick that one, define it end to end, and let the technology follow the workflow rather than the other way round.


Pick the process that hurts

The best first candidate is high volume, repetitive, bounded, and already annoying someone every single day. Big enough that fixing it is felt across the organisation, contained enough that it can reach production in weeks.


If it does not touch your systems, it will not stick

An assistant that answers questions in a browser tab gets used for a fortnight. An agent that reads and writes the systems people already work in becomes part of the process itself. Integration is not the last step, it is the point.


Decide early where a human belongs

Full autonomy is not the goal, appropriate autonomy is. Decide up front which decisions the agent makes alone, which it proposes, and which it must escalate. Teams trust an agent that knows its own limits.


Measure throughput, not novelty

Count the things that actually move: requests handled without a person, hours returned to the team, time from request to resolution, and errors caught before they cost money. If none of those moved, the pilot was a demo.


Then do it again

The second workflow moves faster than the first, because the integrations, the permissions and the trust are already in place. Transformation is a sequence of shipped workflows, not a programme with a launch date.
